Somewhere in your organisation, the work exists. The reasoning behind it doesn’t — it left with the team that did it.

We built Crossroads the other way round.

Strategy and transformation for life sciences · Zurich, Switzerland

01The problem

The rebuild is the business model.

Consulting is priced per engagement, and every engagement starts from zero. Not because the people are bad — because there is nowhere for the method to live. The deliverable ships, the team disperses, and eighteen months later somebody rebuilds it.

What survives is the deck. What does not survive is the reasoning — why that assumption, which options were rejected and on what grounds, and the person who thought the access pathway was read wrong and turned out to be right.

We codified how we work into a platform we own. The structure is already there. The reasoning is kept.

02What we do

Strategy and transformation. Six practices, deliberately narrow.

We are not a full-service firm and do not intend to be. These are the six questions we are genuinely better at than the alternative, and we will tell you when yours is not one of them.

The six practices, in full

03How we engage

Four depths. Stop after any of them.

These are not services — they are how far you go. Any practice above can be bought at any depth, and each one produces something you keep whether or not there is a next.

Every engagement is scoped and fixed-priced against your question before it starts. If the scope moves we say so and re-price it, rather than absorbing it quietly and delivering less.

All four run through Catalyst Labs — our engagement format, and the reason a working week produces an artefact rather than a photograph of a wall. How that works

05The policy

Two things we do that are unusual, and written into the engagement letter.

Not marketing lines. Undertakings, drafted into the letter you sign — starting with the arithmetic.

01

We price the second engagement below the first.

Not a discount. Not a loyalty scheme. Arithmetic. The first engagement includes building the structure — the questions, the evidence pathways, the review gates for your context. The second does not, because it already exists. Charging you the same twice would mean billing for work we did not do.

02

We record the disagreement.

Every recommendation we hand over carries a section for dissent and unresolved questions. Not a risks appendix — the actual objection, who raised it, and whether it was resolved or left open. A recommendation everybody agreed with is usually one nobody stress-tested.

06Full disclosure

What we won’t tell you.

We are new. Rather than dress that up, here is the list — because the things a firm refuses to claim tell you more than the things it does.

01

No accuracy percentage.

We haven't measured one. When we have a number that survives scrutiny it will appear here with the method attached.

02

No client logos.

Our clients haven't agreed to be named and we won't imply otherwise with a wall of grey rectangles. When one agrees, it will be one logo, and it will be real.

03

No claim that AI does the thinking.

It doesn't. It reads faster than we can and keeps a better record than we would. It has no judgement. A person makes the call and a person signs it.

04

No time-saving figure.

We are faster. We are not going to put a percentage on it that we cannot defend under questioning.

So we are not asking you to buy on reputation. We show you the thing itself instead — the whole shape of what a Crossroads engagement hands over, section by section, walked through before you commit to anything.
